Sherbrooke vs Montreal: where should your Québec 3PL be?

If you are an Ontario or U.S. brand adding a 3PL in Québec, Montreal looks like the obvious place to start: it is the province’s largest city, its biggest consumer market and its main transportation hub. But a warehouse in Sherbrooke, about 150 km (roughly 95 miles) east of Montreal, can reach the same customers with a different set of advantages.

Full disclosure: Kolineo runs its main warehouse in Sherbrooke and has no warehouse in Montreal, so we have a bias. That is why this comparison sticks to verifiable facts and qualitative arguments, with no made-up rent or wage figures, and spells out the cases where Montreal is the better choice.

Why a Québec warehouse in the first place

Serving Québec customers from Toronto or from the U.S. works, but it adds transit time and, for U.S. brands, a border crossing on every order. A warehouse inside Québec puts your inventory closer to the province’s customers and to Atlantic Canada, and it lets you ship domestically to the whole country.

It also helps to know the local rules early. Products sold in Canada generally need bilingual English and French labeling, and Québec has its own French-language requirements for packaging, instructions and customer communications. Check the rules that apply to your products with a qualified advisor before your first shipment.

Sherbrooke vs Montreal: the geography

Sherbrooke is the main city of Québec’s Eastern Townships (Estrie). Highway 10 links it to Montreal, about 150 km away, or roughly an hour and a half outside rush hour. To the south, Highway 55 reaches the Vermont border, where it becomes Interstate 91. To the north, the same Highway 55 connects with Highway 20 at Drummondville, on the main Montreal–Québec City corridor.

Montreal is home to the province’s largest consumer market, the Port of Montreal, major rail intermodal terminals and Montréal-Trudeau International Airport. Most national carriers run major facilities in the Montreal area.

Storage space costs

Industrial real estate in Greater Montreal has been in high demand for several years, as ecommerce growth pushed up demand for warehouses near the city. Rents there are generally higher than in regional markets such as Sherbrooke.

As a 3PL client, you don’t see that gap directly: building costs are built into per-pallet and per-location storage rates. It matters most if you store many slow-moving pallets. The best approach is still to compare quotes on the same basis, using your own volumes. Our article on fulfillment costs in Canada explains how, and our 3PL cost calculator gives you a first range.

Labor: pool size and stability

Montreal has the largest labor pool in the province, but also the stiffest competition for the same jobs: many distribution centers, retailers and carriers are hiring order pickers and forklift operators there. That competition can show up as staff turnover.

Sherbrooke has a smaller pool, supported by a large student population (Université de Sherbrooke, Bishop’s University and local colleges), and fewer large distribution centers competing for the same workers. Whatever the city, ask any 3PL how it trains and retains its team. A stable team knows your products, and it shows in order accuracy: at Kolineo, 99.98%.

Traffic and reliable carrier pickups

Montreal traffic is well known: bridges, construction and rush hours all slow trucks down. For a warehouse, that can delay inbound deliveries, receiving appointments and end-of-day carrier pickups.

Local traffic in Sherbrooke flows much more freely, which makes pickup schedules more predictable. To be fair, a truck leaving Sherbrooke to deliver in Montreal still faces the same traffic when it arrives. The advantage is mainly on warehouse operations, not on the last mile in Montreal.

Transit times to Québec and Ontario

For parcels, the distance between the warehouse and Montreal often matters less than you might think. Transit time depends mostly on the pickup time, the carrier’s sorting network and the final destination. From Sherbrooke, Kolineo ships orders the same day, and customers in Canada generally receive them in 2 to 5 business days, depending on the region.

  • Greater Montreal: a local warehouse keeps the edge for same-day delivery and frequent pickups.
  • Québec City and Eastern Québec: Québec City is roughly as far from Sherbrooke as it is from Montreal.
  • Ontario: driving from Sherbrooke adds about 150 km compared with leaving from Montreal, which matters mostly for LTL and full truckload freight. If Ontario is your main market and Québec a secondary one, a warehouse in the Greater Toronto Area may serve you better. If you need both provinces, a Québec warehouse covers Québec and still reaches Ontario.
  • U.S. Northeast: being close to the Vermont border is an asset for trucking into New England.

When Montreal is the better choice

A Montreal 3PL will probably serve you better if:

  • most of your customers are on the island of Montreal or in its suburbs and you offer same-day delivery;
  • you deliver to Montreal stores several times a day, or customers pick up orders at the warehouse;
  • you receive a large number of containers through the Port of Montreal and drayage to the warehouse is a big share of your costs;
  • your team needs to visit the warehouse very often, for quality checks or photo shoots, for example.

When Sherbrooke makes sense

  • You sell online across Québec and Canada, not just in Montreal: most of your parcels travel through the carriers’ networks anyway.
  • You store a lot of pallets and want to keep storage costs in check.
  • You want a direct relationship with the team that handles your products.
  • You also sell in the U.S., or you are a U.S. brand entering Canada: Kolineo’s Sherbrooke warehouse works alongside its Chicago warehouse, on a single system.
  • Your customers are spread between Québec, Atlantic Canada and the U.S. Northeast rather than concentrated in one city.

The right questions to ask, whatever the city

The warehouse address is only one factor among many. Before choosing between a Sherbrooke 3PL and a Montreal 3PL, ask both the same questions:

  • When do carriers pick up parcels, and until what time does an order still ship the same day?
  • Which carriers do you use for my main destinations, and at what rates?
  • What are your measured order accuracy and on-time shipping rates?
  • How do you handle retailer delivery appointments in the Montreal area?
  • How does receiving work for my pallets or containers, and when is my stock available to sell?

The answers will tell you more than the distance on the map.

Sherbrooke vs Montreal: common questions

Can a Sherbrooke 3PL deliver quickly to Montreal customers?

Yes, for the vast majority of ecommerce orders: parcels are handed to carriers the same day and generally arrive within 2 to 5 business days in Canada, depending on the region. If you need same-day delivery on the island of Montreal, a local warehouse remains the better fit.

Does Kolineo have a warehouse in Montreal?

No. Kolineo operates a warehouse in Sherbrooke, at 5550 Bourque Boulevard, and a warehouse near Chicago. Montreal is served from Sherbrooke, about 150 km away.

My containers land at the Port of Montreal. Is that a problem?

Not necessarily, but you need to factor it in. Trucking the container to Sherbrooke adds to your receiving cost. Depending on how many containers you bring in, that gap can be marginal or significant, so run the full numbers with your 3PL before you choose. Kolineo also coordinates imports and customs clearance.

I’m a U.S. brand. Can one 3PL cover both Canada and the U.S.?

Yes. Kolineo runs a second warehouse near Chicago, with the same team and the same system as in Sherbrooke. You keep inventory close to customers on both sides of the border. See our Chicago-area warehouse.
